Web3 strategy and advisory for companies, foundations and institutions

A funded Web3 organization makes dozens of consequential decisions between its first board resolution and its first year as a live token: where the entity sits, how the supply is allocated, who prices the round, which market maker holds the book, which exchange lists first, who owns distribution after the budget ends. Most of those decisions are made by different advisers who never see each other's work. This hub sets them out in the order you will meet them, with a guide for each.

It is written for foundations, funded Web3 companies, Layer-1 and Layer-2 ecosystems, exchanges and institutions with a digital-asset mandate. If you are a pre-seed team or launching on a bonding-curve venue, Team Finance is the better starting point.

01 · What it is

What Web3 strategy and advisory covers

Web3 strategy is the set of decisions that turn a funded plan into a live network with holders, liquidity and distribution. Advisory is the outside judgement applied to those decisions before they become irreversible, which in this industry usually means before they are on-chain.

Projects fail in execution, not strategy

Most funded projects have a plan the board approved. What breaks is the handoff between the people who carry it out. The pattern repeats across cycles:

  • The plan assumes what does not exist yet. Engineers, liquidity and a community are written in as inputs, then handed to vendors who never read the plan.
  • The token model changes in the contracts. A vesting schedule agreed in strategy is rewritten by whoever drafts the agreements, and nobody compares the two until the first unlock.
  • Launch assumes liquidity it was never promised. The market maker never committed to the depth the plan needed, and the exchange listed on its own timetable.
  • Distribution is bought, not built. Every user is paid for, and acquisition stops when the budget does.
  • Each adviser sees one part. Counsel, a tokenomics boutique, an agency, a development shop and a market maker each do their piece well, and the plan fails where the pieces meet.
  • The records were never kept. When a regulator or an exchange asks which exemption applied, what was disclosed and whether control was really distributed, there is no file to hand over.

None of these is a strategy failure. Each is a decision made in one place without the others in view.

How to use this hub: the decisions in order

Read the hub in the order the decisions become irreversible. A foundation's jurisdiction is hard to change after the token exists; a vesting schedule is fixed once it is on-chain; a market maker's depth commitment means nothing after launch day. Each stage below names the decision that closes at that point and the guides that cover it.

  1. Structure. Decide the entity, the jurisdiction and the split between foundation and labs company before anything else is signed, because every later contract names a counterparty. Start with blockchain foundation structure and Cayman vs. Swiss foundations.
  2. Model. Fix supply, allocation, vesting and emissions as one system, then have someone other than the designer test it. See token economics, token design and the pre-TGE design review.
  3. Capital. Choose the instrument and the valuation basis, and sequence the rounds so each one prices the next. See SAFT agreements, token warrants and FDV and token valuation.
  4. Launch. Agree the TGE sequence, the market maker's depth and the exchange order in writing before the date is public. See the token generation event, market maker contracts and CEX listing by tier.
  5. Distribute. Build the channels that keep working after the incentive budget ends: partnerships, owned community, a product people return to. See Web3 go-to-market and Web3 partnerships.
  6. Govern. Put treasury controls, governance and the compliance record in place so the organization can answer an exchange, an auditor or a regulator. See treasury governance, DAO governance design and the Howey test and token launches.

Institutions entering digital assets follow a shorter path: mandate, pilot, production. Their guides sit together under Institutions entering digital assets, starting with tokenization strategy for a financial institution.

If you are past launch and something is not working, skip to post-TGE: the first 90 days and fixing the token model after launch.

TrustSwap and Web3 advisory: Alcyone

Alcyone is TrustSwap's advisory practice, based in Abu Dhabi and established in 2020. Its partners built and operate Team Finance, the TrustSwap Launchpad, The Crypto App and Panthea, so the advice comes from people who have run each part of the lifecycle above rather than one lane of it.

The detail is on how an Alcyone engagement runs.

Who it is for, and who it is not

Alcyone works with established Web3 companies with a live token or a funded launch ahead, foundations that need an ecosystem built, institutions with a specific digital-asset mandate, and boards that want one accountable partner and will fund the work properly.

It is not the right firm for very early-stage teams, projects whose main need is a development shop, anyone who wants a deck without delivery, or launches that must happen next week. Early teams can use TrustSwap's platforms directly at team.finance.

Alcyone's advice carries no obligation to use TrustSwap products. If the right answer is another chain, venue or vendor, that is the recommendation.

FAQ

Questions boards ask about Web3 advisory

What is the difference between Web3 strategy and Web3 consulting?

Strategy is the set of decisions: structure, token model, capital, launch, distribution, governance. Consulting is often scoped to one of them and delivered as a document. The test for any adviser is whether they will still be accountable when the plan meets the market maker, the exchange and the first unlock.

When should a project bring in an adviser?

Before the decisions that cannot be reversed: the foundation's jurisdiction, the vesting schedule and the market-maker contract. After TGE, an adviser can diagnose and repair, but the options are narrower and more expensive.

What does Web3 advisory cost?

It depends on scope, and fees across the market vary widely. Alcyone starts every engagement with a two-week, fixed-fee assessment that is credited against any further work, so the board knows the scope before committing to a full engagement.

Do we need separate firms for tokenomics, legal, listings and marketing?

You will still need counsel and an auditor. What fails is the handoff between specialists who have never done each other's part, so the decision that matters is who holds the whole plan and is accountable where the parts meet.

Will an adviser owned by TrustSwap push TrustSwap products?

Alcyone's engagements carry no obligation to use TrustSwap platforms, and many never do. If another chain, venue or vendor is the better answer, that is the recommendation.
